Who must attend: the process owner, one senior seat per function touched by the process, the controller (or whoever will own the control plane), and one skeptic with authority. Max 10 people. Preparation: pick the process in advance and pre-fill Block 1 (trigger) and Block 2 (accountability map) as strawmen — never start from a blank page in the room. Each phase links straight into the section of the instrument.
